We used a million annotated rows" says nothing about quality. How to size up a training or eval dataset from three angles: who labeled it, how consistent they were, and how QA ran.

How to

Start with who did the labeling: crowdworkers, in-house staff, or domain experts — unit price is usually a good proxy for data quality.

Check inter-annotator agreement: low agreement on the same batch means the guidelines themselves are ambiguous, so the noise is real.

QA process beats label count: sampling rate, rework loop, and disagreement arbitration — miss any of the three and the scale number is hollow.

"What counts as correct" must be written into the annotation guidelines: vague rules make annotators guess, and guessed data trains a wobbly model.

Model-labeled data (synthetic data, AI feedback) is not exempt: it carries the labeling model's biases; at minimum add human spot-checks plus eval regression.

Data problems surface in evals eventually: when model behavior gets weird, audit the latest batch's guideline changes before touching hyperparameters.

If annotators disagree on “Good product, slow delivery,” inspect definitions and mixed-review rules. Preserve the disagreement, add examples and recheck a sample instead of silently overwriting one label.
